Global structuring & performance pack

Transform several dimensions of your business in a single, prioritised programme steered through to results.

We build with leadership a global trajectory linking organisation, performance, compliance, CSR, information systems and risk control. Workstreams are then rolled out in waves, with shared governance, named owners and indicators to measure the results achieved.

One master plan. One governance. Several coordinated workstreams. Measured results.

How does this differ from the Structuring & organisation pack?

Structuring assignment

Structuring & organisation pack

How should we operate?

It mainly answers how the company should function day to day.

  • Roles
  • Processes
  • Governance
  • Decisions
  • Organisation

Why this pack exists

When separate transformations start getting in each other’s way

You restructure the organisation…

but your tools are still built around the old way of working.

You prepare a certification…

but processes are not yet stable enough.

You digitalise…

but you sometimes automate processes that should first be redesigned.

You launch a CSR programme…

but without integrating it into decisions and KPIs.

You strengthen cybersecurity…

but without clear governance or named owners.

What you get concretely

At the end of scoping and of the programme, you have:

Cross-cutting executive diagnostic

A consolidated view of strengths, risks, blockers and opportunities.

Transformation master plan

A single roadmap bringing together every workstream.

Prioritisation matrix

Impact / risk / effort / dependencies / urgency.

Target organisational architecture

When the organisation itself needs to evolve.

Workstream portfolio

Each workstream with objective, sponsor, owner, budget and deadline.

Transformation governance

Steering committee, decision forums, trade-offs and accountabilities.

Priority business cases

Investments justified by expected value.

Leadership dashboard

Transformation KPIs and results.

Budget roadmap

Indicative allocation of investments over time.

Handover to autonomy

So the system remains usable after our intervention.

Your transformation master plan

  1. Wave 1

    Stabilise

    0–3 months

    • Emergencies
    • Governance
    • Critical risks
    • Quick wins
    • Steering data
  2. Wave 2

    Structure

    3–6 months

    • Organisation
    • Processes
    • Quality
    • Compliance
    • Security
  3. Wave 3

    Transform

    6–12 months

    • IT
    • Automation
    • Structural projects
    • CSR
    • Certifications
  4. Wave 4

    Optimise

    12 months +

    • Performance
    • Continuous improvement
    • New opportunities
    • Autonomy

The actual sequence depends on the diagnostic: we do not launch every workstream at the same time.

We also identify what must be done before what

Example — organisation & tools

  1. Clarify the organisation
  2. Formalise the processes
  3. Choose / adapt the tools
  4. Automate
  5. Roll out the KPIs

Example — risk & compliance

  1. Map the risks
  2. Define the policies
  3. Implement the protections
  4. Audit / certify

A large share of transformation failures come less from the projects themselves than from the wrong order in which they are launched.

This pack is for you if…

1

Several transformations need to be carried out at the same time

2

Your company has grown faster than its methods and tools

3

Departments are working on interdependent projects with little coordination

4

You are preparing a new phase of growth or structuring

5

You need to improve performance, compliance and risk control at the same time

6

You already have many projects but no consolidated roadmap

7

Investment decisions are made project by project, without a global view

8

Leadership wants a single counterpart to coordinate the transformation

This pack is probably not necessary if…

Which pack should you choose?

Transformation Office / steering

Single programme steering, so projects do not drift back into silos.

The programme must define:

  • Executive sponsor

    Who arbitrates at leadership level.

  • Programme owner

    Who coordinates.

  • Workstream owners

    Who execute each workstream.

  • Steering committee

Who tracks results, risks and trade-offs.

  • Dashboard

    Who measures.

  • Decision log

    Who keeps the trade-offs.

Transformation KPIs

We measure more than “the project is finished”.

  • Operational performance

    • Cycle time
    • Productivity
    • Errors
  • Organisation

    • Delegation
    • Decision lead times
    • Autonomy

Workstreams we can integrate into the programme

We combine the workstreams useful to your transformation. The depth of each one is scoped with you: they are not all activated by default.

CSR & responsible transformation

Structuring of the approach, governance, indicators and CSR roadmap when this workstream is part of the programme.

Characteristics

  • Indicative duration: 6 to 18 months depending on ambition and geographic scope.
  • Formalised workshops and checkpoints with your team.
  • Deliverables usable by leadership and operations.

What determines the programme budget

  • number of departments
  • number of workstreams
  • duration
  • organisational complexity
  • number of entities
  • IT maturity
  • depth of compliance work
  • expertise needs
  • operational support
  • steering frequency
  • number of workshops
  • level of Complianz involvement

The programme can be split into waves, each with its own scope, objectives and budget.

Pricing by phases

  1. Phase 1

    Diagnostic & master plan

    Fixed fee.

  2. Phase 2

    Roll-out

    Budget per wave.

  3. Phase 3

    Steering

    Monthly or quarterly retainer.

Optionally a variable component on certain measurable objectives when relevant.

Scoping, roll-out and steering are priced separately: you do not get a single quote that mixes everything.

What is not included automatically

Depending on the programme:

  • certification body costs
  • software licences
  • infrastructure
  • heavy development
  • specific legal services
  • pentest campaigns
  • tool subscriptions
  • recruitment
  • specialised subcontractors

The master plan systematically distinguishes Complianz fees from third-party budgets and required investments.

Example: a mid-market company running six transformations in parallel

Fictional example

Situation

  • ISO certification underway
  • ageing ERP
  • sales organisation evolving
  • growing CSR requirements
  • cyber topics
  • fragmented leadership reporting

Each project has its own contact and its own calendar.

Problem

Dependencies are not being steered:

  • the ERP must be reviewed before some automations
  • processes must be stabilised before ISO
  • CSR KPIs must join the leadership reporting
  • cyber responsibilities are not defined

Master plan

  1. Wave 1 Governance + critical processes + risks.
  2. Wave 2 QMS + cybersecurity + reporting.
  3. Wave 3 ERP + automations + CSR.

Intended result

Six projects become one coherent transformation programme.

What Complianz steers / what your teams steer

  • Your leadership

    • trade-offs
    • strategic decisions
    • sponsoring
  • Your teams

    • business expertise
    • participation
    • day-to-day implementation
  • Your existing providers

can remain integrated in the programme.

Stop / Go logic

Each wave is validated before committing to the next.

At each stage:

  1. Results obtained?
  2. Hypotheses confirmed?
  3. Budget still relevant?
  4. Priorities unchanged?

Then:

  • continue
  • adjust
  • defer
  • stop

After the pack: autonomy

The programme must keep running without depending on Complianz.

End of assignment:

  • governance in place
  • KPIs available
  • named owners
  • documentation
  • rituals
  • remaining roadmap
  • handover to teams

Then options:

Full autonomy

Quarterly review

Outsourced steering

Occasional new workstreams

Deliverables associated with the journey

  • Target organisational architecture, when the organisation itself needs to evolve.
  • Workstream portfolio: objective, sponsor, owner, budget and deadline.
  • Transformation governance: steering committee, decision forums, trade-offs and accountabilities.
  • Priority business cases: investments justified by expected value.
  • Leadership dashboard: transformation KPIs and results.
  • Budget roadmap: indicative allocation of investments over time.

Frequently asked questions

Indicative answers — your account manager adapts scope to your context.

How does this differ from the Structuring & organisation pack?

The Structuring & organisation pack answers: how should we operate? Roles, processes, governance, decisions. This pack answers: how do we transform several dimensions at once and steer that transformation? It can encompass organisation, but also compliance, IT, cybersecurity, CSR, quality and steering, in a single programme.

How does this differ from the Diagnostic & Vision pack?

The Diagnostic & Vision pack clarifies the need, sets priorities and produces a roadmap. It does not roll out. This pack goes further: scoping, master plan, wave-based roll-out, programme governance and measurement of results.

Do all workstreams need to start at the same time?

No. Workstreams are rolled out in waves, according to the dependencies identified during scoping. Launching everything in parallel is precisely what the programme avoids.

Can we start with the global diagnostic only?

Yes. Phase 1 — diagnostic and master plan — is a fixed fee. You then validate each wave before committing to the next.

Can a wave be paused or postponed?

Yes. Each wave goes through a Stop / Go: continue, adjust, defer or stop, based on results, hypotheses, budget and priorities.

Can you work with our current providers?

Yes. The pack does not mean replacing them. We can integrate them into the overall governance.

Who steers the programme on the client side?

An executive sponsor arbitrates at leadership level. A programme owner coordinates. Workstream owners execute each workstream. This setup is defined during scoping.

How do you measure results?

From the moment each workstream is designed: transformation KPIs (operations, organisation, finance, compliance, IT, CSR) and tracking of value created. We do not only measure that “the project is finished”.

Are ISO certifications included?

Support to prepare a certification can be part of the programme. The certification itself is issued by an external certification body: its costs are not included automatically.

Is IT development included?

It depends on scope. Heavy development is identified in the master plan and budgeted separately.

Are software budgets included?

Not automatically. Licences, subscriptions and infrastructure are third-party budgets, distinguished from Complianz fees in the master plan.

How long does a programme last?

Typically 6 to 18 months, depending on ambition, number of workstreams and geographic scope. The diagnostic is shorter; roll-out is spread across waves.

Can the budget be spread over time?

Yes. Scoping is a fixed fee; roll-out is budgeted per wave; steering can be a monthly or quarterly retainer. You do not get a single quote that mixes everything.
